The Real Problem: “AI Readiness” Means Nothing Without a Shared Definition

Many organizations are being told they need to improve their “AI readiness,” yet they haven’t aligned on what AI even means in their environment.

In reality, most current enterprise AI conversations are focused on:

  • Large language models (LLMs)

  • Search and retrieval (RAG)

  • AI assistants embedded in existing platforms

They are far less about fully autonomous or agentic systems, which most leaders agreed their organizations are not ready to support yet.

One of the strongest themes from the discussion was that AI ownership cannot sit in a single function.

A clear pattern emerged:

  • The business owns the context and the “why.”
    The business defines the problem, the desired outcome, and what success looks like.

  • Data and analytics teams translate intent into usable data.
    They help define metrics, combine sources, and validate outputs.

  • Technology owns the platform and guardrails.
    IT enables access, security, integration, and prevents tool sprawl and data risk.

AI works best when ownership is shared—but responsibility is explicit.

Takeaway: The business must own meaning and outcomes, while technology owns safe enablement and scale.

Platforming AI Isn’t About Control — It’s About Creating a Safe Lane

One consistent message: trying to slow AI adoption doesn’t work.

Once people experience real value, they will find ways to use AI—even if that means personal tools, shadow IT, or risky data usage. Leaders agreed that the role of governance is not to block adoption, but to guide it safely.

The most effective mindset described was simple:

Mitigation, not probation.

Takeaway: The best AI governance enables speed while reducing risk by giving people a sanctioned path they actually want to use.

Three Practical Ways Leaders Are Platforming AI Today

While organizations varied in maturity, three repeatable patterns stood out.

1) Start with a small power-user cohort

Several leaders described launching AI tools with a limited group of champions. These users shared learnings, identified risks early, and helped shape standards before broader rollout.

Why it works: It reduces noise, builds credibility, and surfaces real use cases faster.

2) Create an internal, controlled AI interface

Some organizations are deploying internal chat-style interfaces with approved data sources, built-in retrieval, and defined access controls.

Why it works: Users get a familiar experience while data stays protected.

3) Reframe data governance as AI readiness

Foundational data work—definitions, quality, access, retention—is being repositioned as AI readiness to align with executive priorities.

Why it works: Leadership invests in the work that actually enables AI to scale.

AI Is Probabilistic — and Many Businesses Are Not

A critical reality check emerged around expectations.

AI systems are probabilistic by nature, while many enterprise processes require deterministic accuracy. Leaders stressed the importance of:

  • Selecting use cases with acceptable error tolerance

  • Establishing performance baselines

  • Validating outputs before scaling

Takeaway: Adoption accelerates when trust is earned through evidence, not hype.

What This Means for Next Year’s Priorities

Across industries and company sizes, next-year priorities sounded remarkably consistent.

Platforms

  • Reduce tool sprawl by standardizing approved AI tools

  • Establish consistent data access and retrieval patterns

Governance

  • Move away from heavy approval committees

  • Focus on guardrails, education, and clear ownership

People

  • Identify internal champions early

  • Upskill leaders on AI strengths, limits, and risk tradeoffs

A Simple Model to Apply: Own, Platform, Prove

  • Define AI in your organization’s terms

  • Prioritize high-value use cases

  • Assign clear business ownership

Platform

  • Select approved tools and platforms

  • Establish data access and security guardrails

  • Create a safe lane for adoption

Prove

  • Define success metrics

  • Validate accuracy and reliability

  • Scale only what earns trust

AI strategy is no longer just a technology conversation. It’s reshaping governance, operating models, and how work gets done.

The organizations that succeed won’t be the ones that adopt the most tools. They’ll be the ones that:

  • build trust through disciplined execution.
